Situational Leadership Simplified: 4 Styles for Success

Leadership isn’t one-size-fits-all. The most effective leaders know when to be directive, when to listen, and when to coach. Here’s a plainspoken look at six leadership styles, and which ones truly build stronger teams.

Leadership is often described as situational: adjusting how we lead depending on the context. That’s true, but it can also feel a little vague. What does “adjusting” really look like?

Psychologist Daniel Goleman’s research gives us a clearer picture. He identified six leadership styles. Understanding them allows us to be more intentional about how we show up for our teams.

Here’s a look at the six:

Coercive: “Do this or else.” It may get short-term compliance, but it erodes trust. Best used very sparingly or avoided.

  • Authoritative/Directive: Clear, firm direction. Helpful in moments when people need clarity and decisiveness.

  • Affiliative: All about people’s well-being. Such as prioritizing connection, belonging, and support.

  • Democratic: Decisions flow from the group. The leader facilitates consensus rather than dictates.

  • Pacesetting: The leader sets a fast pace and expects everyone to keep up. This can quickly become toxic if overused.

  • Coaching: Focused on developing people. Including asking questions, nurturing growth, and guiding individuals toward their potential.

Two of these: coercive and pacesetting, tend to create toxicity. They push people to comply or conform rather than grow. The other four, when used thoughtfully, can bring out the best in people and teams.

The real power lies not in knowing these styles exist, but in knowing when and how to use them. For example, in a crisis, a directive approach might be needed. When building culture, affiliative and coaching styles shine. When buy-in matters most, democratic leadership builds trust and ownership.

Leadership, at its core, is not about one style: it’s about choosing wisely. It’s about leading with humanity.

When leaders expand their toolkit beyond a single style, they create workplaces where people thrive, and results follow.
